Taking clients on
Enquiry to signed engagement, with the checks done properly and the records in the building.
We find what is holding your practice back, build the systems that remove it, and run them for you. Client onboarding and AML, chasing records, billing, reporting, and the work that never reaches an invoice.
Done for you, end to end. You take on more clients without taking on more staff, and you need no technical team of your own to get the value of automation.
One director is a possible name match on the UK Sanctions List. Date of birth and nationality differ from the listed entry.
One of the systems we build, illustrated: the practice-side view of a client file. The system prepares each step, and a person makes every decision.
Background, benchmark and timescale
Nothing here is off the shelf. The examples below are what practices ask for most often, grouped by where they sit in the week, but your build starts from whatever your own practice is losing time and money to.
Enquiry to signed engagement, with the checks done properly and the records in the building.
The work reaches an invoice, the fee matches the workload, and the invoice becomes cash.
The repetitive work behind every job, and the reporting partners and clients rely on.
Five figures you already know. A conservative estimate in under a minute, with every assumption shown.
Last full year, excluding VAT and disbursements.
Clients you billed at least once in the last 12 months. More clients on the same fees means more engagements to leak from.
Extra work goes unbilled on fixed fees far more often than on time-based work.
Billed fees as a share of the value of time recorded. Not sure? We use 85%.
Unbilled work plus unpaid invoices, as days of fee income. Drives the cash figure only. Not sure? We use the UK median of 105 days.
Based on £2,400,000 of fees across 320 clients, an average of £7,500 each.
Fee income £2,400,000, of which 70% is on fixed-fee arrangements. Recovery rate 85%. Lock-up 105 days. Active clients 320.
Unbilled out-of-scope work. 1% to 3% of fixed-fee income. In Ignition's 2022 survey of UK accountants, 32% of clients were not billed for extra work, costing firms an average of £69,957 a year.
Under-recovery. Work done is fee income divided by the recovery rate, so at 85% the work behind £2,400,000 is £2,824,000. We then apply 2 to 5 points of improvement on that rate. The 95% figure is a ceiling on what any practice can realistically reach, not an assumption about yours: where you do not give a rate, we assume 85%.
Underpriced clients. 0.5% to 1.5% of fee income, covering clients whose fee has not kept up with their workload.
Client mix. Extra work goes unbilled per engagement rather than per pound, so two practices on the same fees leak different amounts if one carries three times the clients. Your average fee of £7,500 is compared against a £7,500 reference, and the first and third figures above are scaled by that ratio, bounded between 0.75x and 1.5x. Under-recovery is left alone, because it is a rate rather than a per-client effect.
Lock-up cash. 10% to 20% of your lock-up days, capped at 20 days and never taking you below 45 days, which is about as tight as billing and payment terms allow. Valued at fee income divided by 365. The UK median is 105 days (NatWest accountancy survey). This is cash released once, so it is never added to the annual total.

“Jack immediately understood both the technical requirements and the wider product vision, which made collaboration very efficient from the start. The work was delivered ahead of schedule, with strong attention to detail and a comprehensive handover process. I would be very happy to recommend Jack to others looking for a capable and reliable professional.”
“The AI workflow Fusion AI built now handles our inbound deal flow, automatically prioritising and assessing opportunities against our investment strategy. It removed a huge amount of noise from our inbox and allows us to focus only on deals that genuinely fit. It has become part of our core operating process.”
“Fusion AI took a process that was consuming hours of our time and turned it into something that runs on its own. Jack was professional and straightforward throughout, understood what we actually needed rather than what was easiest to build, and delivered it properly. The return was immediate and we would happily work with him again.”
